Build a Repeatable Discovery Process for Your Consultancy

A sculptural system producing different operating maps

A boutique consultancy needs a way to prepare consistently without making every client look the same. Standardise the questions, evidence format and review process. Let the client’s operating reality determine the resulting map.

An industry SOP library supports the preparation layer. It gives the team a departmental structure and detailed procedures to investigate before interviews begin. The consulting work remains the interpretation, validation and recommendations that follow.

Define a minimum engagement pack

Use the same small set of working documents across engagements:

  • Scope: outcomes, departments and workflow boundaries agreed with the client.
  • Workflow register: reference procedures selected, excluded or added.
  • Evidence record: sources, observations, owners and unresolved questions.
  • Current-state map: the validated sequence, systems, handoffs and outcomes.
  • Recommendation log: proposed changes, dependencies and decisions required.

This pack makes the engagement reviewable. A colleague should be able to distinguish a reference assumption from a confirmed finding without reconstructing every interview.

Prepare. Select the edition and agree engagement scope.. Create a separate client working copy. Investigate. Trace real work and record its evidence.. Track assumptions, gaps and exceptions. Review. Validate with owners and version the map.. Separate findings from recommendations.
A repeatable method, a distinct client map.

Set a scope another consultant can follow

Suppose the engagement concerns a recruitment firm’s new job intake. Record the agreed start and finish: from receipt of the client brief to approval of a sourcing plan. Identify the owner, relevant roles and sample cases to review. Work outside that boundary can be logged for a later decision rather than silently expanding the assignment.

Select the matching reference workflows and prepare a client working copy. Operating Library supplies editable PDFs. Confirm how the team will annotate, edit and version those files before using them as engagement material.

Use evidence status, not just completion ticks

Mark each finding as unverified, supported by an example or confirmed by the relevant owner. Record the source, date and any limits. A procedure observed once may be useful evidence, but it does not prove that every team follows it.

When a reference workflow does not fit, classify the difference: a different owner, a combined step, an outsourced activity or work that does not apply. Add missing client-specific procedures and assign someone to investigate them.

Build review into the method

Have a colleague check a sample of the map before the client review. Can they follow the evidence? Are handoffs and exceptions visible? Have recommendations been mixed into the current state? Resolve those issues, then ask the workflow owners to validate their parts.

Before handover, check that every in-scope workflow has an owner, an evidence status and a record of unresolved questions. Close the review with a dated version, named owners and an open-questions list. Keep the reference edition separate from client deliverables and retain client-specific evidence within that engagement’s authorised workspace.

Match reference coverage to your practice

The Single-Industry Consultant Licence suits a practice focused on one sector. The Complete Consultant Library covers all current industry editions and includes access to future industry maps as released, plus updates to existing editions using leading AI models.

Both consultant options allow unlimited client engagements, with no user or client caps. Clients do not need a separate business licence. The Business Licence is for an organisation’s own internal use.

The licence provides reference material and usage rights; your team supplies the client evidence, professional judgement and final recommendations.

Equip the next engagement

Review the industry editions to check the scope relevant to your pipeline, then compare consultant licences. Start with one bounded workflow and use the same evidence and review format as your practice grows.
